First Project Lead at a Startup – It's Really Tough
I've just taken on my first project lead role at a startup. It's a small team of only three members, and having to coordinate everything from planning to deployment is incredibly stressful. Time management is especially challenging. Each developer has a different estimate for how long things will take, and whenever requirements change midway, the entire plan falls apart. Does anyone with extensive project lead experience have tips for effective schedule management or communication?

Being the first lead at a startup must be really tough. I've been through something similar, and schedule management was the biggest hurdle for me. One method that helped was intentionally adding 'buffer time.' I'd add 20-30% extra to developers' estimated times and set a rule that requirement changes were only accepted during a fixed weekly slot. There was some pushback at first, but sticking to it made things much more stable.
I agree. I had a similar experience when leading a team of four. It's inevitable that each developer estimates time differently, but things improved when I started having everyone break down their tasks and estimate time during sprint planning. As for requirement changes, we recorded them in an issue tracker, prioritized them, and only implemented urgent ones immediately while deferring the rest to the next sprint. Hang in there! When I first took on a lead role, I pulled all-nighters and cried too, but eventually, everything passed. This isn't exactly a scheduling tip, but I recommend having a short 'weekly retrospective' with your team. Sharing the burden with each other made communication much smoother, and scheduling issues naturally got resolved. Since startups are full of variables, it's important not to aim for perfection but to celebrate small successes!
